Here are the five signs that tell us a project has crossed from "troubled" into "needs rescue."
Sign 1: Your key developer has left (or is leaving)
The single most common trigger for a project crisis. One developer held critical context — architecture decisions, undocumented workarounds, vendor relationships, deployment secrets. That person is gone. What they leave behind is a codebase that no one fully understands and a team operating blind.
If this has happened, every day without clear ownership accelerates knowledge decay. Other developers fill in gaps with guesses. Workarounds get baked in. The longer you wait, the more expensive rescue becomes.
Sign 2: Deadlines have been missed multiple times
One missed deadline is a planning problem. Two is a warning. Three is a signal that something structural is wrong — unclear requirements, an architecture that doesn't scale to the problem, a team that's been overpromising to manage anxiety, or scope that's shifted without the timeline moving with it.
When we take over a project in this state, we spend the first week understanding why timelines have been wrong — not fixing the timelines themselves. The estimates are symptoms. We look at the underlying causes before we touch the schedule.
Sign 3: The codebase is undocumented and untestable
If a new developer can't get the project running in under an hour, the codebase is a liability. If there are no automated tests, every change is a gamble. If the deployment process lives in one person's head or a decade-old Notion page, the next incident will take hours longer than it should.
This isn't about code quality in the abstract. It's about survivability: can this project outlast normal team changes? Can it be handed off? Can it be debugged by someone who wasn't there at the start? If the answer to any of these is no, you're one personnel change away from another crisis.
Sign 4: Stakeholders have stopped trusting the team
When a CEO starts cc'ing the CTO on every email, or a client asks for "just a quick call to check in" twice a week, the trust is gone. Technical teams often underestimate how badly broken stakeholder trust slows everything down — engineers get anxious, velocity drops, more status updates are needed, fewer decisions get made.
A crisis rescue engagement is often as much about stakeholder communication as it is about code. We implement a structured weekly reporting cadence from day one: what was completed, what's blocked, what's coming next, what risk we're carrying. Predictable communication rebuilds trust faster than any amount of shipping.
Sign 5: You've already replaced the team once

Timelines are honest from day one. If fixing this properly takes 14 weeks, we say 14 weeks — not 8. We'd rather lose a deal than set a client up for another missed deadline.
How to start
